Spritely Gear Fit puts an item on a game character, in whatever pose the character is in. It is a LoRA for Qwen-Image-Edit-2511. The images on this page show the character, the item and the result.

You provide two pictures: one frame of your character, and a picture of the item on its own. You write where the item goes, like "a rifle held in both hands" or "a helmet on the head". Gear Fit draws the character wearing or holding the item, and keeps the pose, the facing and everything else the same.

I trained it on about 1,900 pictures of one hero from my game Unlit Worlds, wearing or holding 50 different items across 12 animations, including idle, walk, attack, aim, hit, death, roll and crouch. The items are helmets, hoods, coats, outfits, shoulder pads, jet packs, cloaks, shields, swords, axes, hammers, knives, bows and guns.

Nine of the samples use characters Gear Fit never saw in training, from Unlit Worlds, Spritely and my game Saltblade. The other two put items it never saw in training, a spear and an armour suit, on the Unlit Worlds hero.

    What it does well:

    • Keeps the pose and the facing of the frame you provide, including attack, aim and hit poses.

    • Helmets, hoods, coats and full outfits, shields in the hand or on the back, one-handed and two-handed weapons, and bows.

    • Characters drawn in other styles than the one it was trained on, including 3D-rendered chibi characters from Spritely.

    Known limits:

    • Long weapons can come out too long.

    • Some grips float a little off the hand.

    • An outfit can cover clothes the character already had, like a cape or a scarf.

    • It does not always copy the item exactly. A futuristic gun can come out as a plain rifle.

    • Tower shields come out as smaller heater shields, and a shield asked for on the back can end up in front of the body.

    • It was trained on one character at one sprite size. Very tall or very different body shapes may need a few tries, and the result can come out cropped.

    How to use it:

    1. Picture 1 is one frame of your character on a plain background, cropped close around the character.

    2. Picture 2 is the item on its own, filling most of the frame.

    3. Write the prompt in this exact form, and change only the middle part: "Put the item from image 2 on the character in image 1: a steel helmet on the head. Keep the pose, facing and everything else the same."

    4. The middle part is a short description of the item, then where it goes. These are the places it was trained on: on the head, worn on the body, worn on the back, on both shoulders, held in the right hand, held in the left hand, held in one hand, held in both hands.

    5. Run at 768x768, 24 steps, CFG 5.5 (true CFG in diffusers), with a single space as the negative prompt and the LoRA at strength 1.0.

I use Gear Fit to put new gear on the hero in Unlit Worlds, frame by frame. Gear Fit is live in Spritely now, with nothing to install: https://spritely.studio/chat?start=gear-fit

    Description

ComfyUI workflow: download it from the Files list on this version and drag it into ComfyUI.

Gear Fit Sheet puts an item on a game character in every frame of a sprite sheet, and keeps the poses. You provide a 4x2 sprite sheet with 8 frames of one animation, and a picture of the item on its own.

Base model: Qwen-Image-Edit-2511 (listed under Qwen on Civitai). No trigger words. The prompt form is what the model learned.

    How to use it:

    • Image 1 is the sprite sheet: 8 frames of one animation, 4 across and 2 down, on a plain white background. 1408x704 works best.

    • Image 2 is the item on its own, filling most of the picture.

    • Write the prompt in this form, and change only the middle part:

Put the item from image 2 on the character in every frame of the sprite sheet in image 1: a tower shield worn on the back. Keep the poses, the frame layout and everything else the same.

The middle part is a short description of the item, then where it goes. It was trained on these places: on the head, worn on the body, worn on the back, on both shoulders, held in one hand, held in the left hand and carried low in one hand.

Settings: 1408x704, 24 steps, CFG 5.5 (true CFG in diffusers), negative prompt a single space, LoRA strength 1.0.

Training: 412 sprite sheets of the Unlit Worlds hero and the Saltblade hero, with 49 items across walk, run, jump, roll and attack animations. LoRA rank 32, alpha 32, trained with musubi-tuner at 1408x704, checkpoint at step 1200. Converted to the Diffusers / ComfyUI key format.

Each picture in the gallery shows the sheet before, the item, and the sheet Gear Fit Sheet made. Five of them put items it never saw in training on the two heroes. Three put items on Unlit Worlds and Saltblade characters it never saw in training.

    Limits I saw in testing:

    • Sometimes a helmet doesn't take on characters drawn in a very different art style. On a dark armoured character, a cream helmet came out flat and did not match the rest of the drawing.

    • A rifle carried low can end up away from the hand.
