I made this to recast the people in an existing clip. One pass swaps up to three people at once. The motion, the set and the clip's own audio stay. Every person in the showcase is AI-generated.
Try it first: copy the files from example_inputs/ into ComfyUI/input/ and press Run. It comes pre-set to the Distracted Boyfriend demo (all three become retirees).
How it works: load your clip, edit one frame of it into the new look (that's the scene reference), write one line per person ("the woman in the red dress becomes an old woman with long silver hair") and press Run. Optional FaceRefine lip repair on one person (~2 min on a 5090, the swap is reused).
You need: an NVIDIA card with 16 GB+ (tested on 5090, 4090 and 4060 Ti 16 GB), 64 GB+ RAM, PyTorch cu130, ComfyUI 0.37+ (I tested on a clean 0.39.2), MiniMax H3 (Comfy-Org repack), the BFS LoRA, five node packs. The full install list is in the README and in the workflow's READ ME note.

Hello, what would you recommend for getting the first shot and editing it? Which tool, in your opinion, works best for this?
if you mean the guide clip: any real footage works, it just has to be one continuous shot. Civitai still hasn't accepted the demo video, but I generated it with 3 people just to have something to use for here. You can use a movie scene, anything, with people you want to replace.
then the scene reference is one frame from that clip with everyone edited into their new look, i use Qwen edit 2.1 for that.
this does not take 2 minutes on a 5090, this was taking me >15 minutes to run this wf
The 2nd stage facerefine runs about 2 minutes as it says in that sentence. 15± minutes for 4-5 seconds sounds totally plausible. how were the results though?
